What it is
Adoption work spans communications, enablement, UX refinement and operating rituals after production release. It treats the AI system as a product with users, not a project that ends at go-live.
We design for the teams who live with the system — floor agents, analysts, engineers, store managers — with materials and rituals matched to how they work.

When it pays back
Adoption pays back when leadership has seen pilots die after enthusiastic kickoffs. If usage curves flatten week three, the issue is usually trust, workflow fit or missing feedback loops — not model size.
Regulated teams need adoption evidence too: training records, acknowledgement of limits, pathways for override. That documentation supports audits alongside technical controls.

How Incubics engineers it

Perceive — weeks 1–2
We interview user segments, map workflows and identify trust barriers. Output: adoption plan, champion candidates, metrics baseline and comms calendar aligned to week-twelve launch.
Engineer — weeks 3–10
We co-design UX with pilots: citation placement, escalation buttons, admin views for team leads. We instrument product analytics events agreed in discovery — not surveillance, but usage truth.
Deliver — by week 12
Launch package: training sessions recorded, quick-reference guides, champion kickoff, feedback inbox monitored, first weekly triage scheduled. Leaders receive a dashboard tying usage to outcome metrics.
Run — ongoing
We run monthly adoption reviews, propose UX and policy tweaks from feedback, refresh training when features expand and sunset unused paths honestly.

- Big-bang launch to everyone before champions prove value.

Mandatory usage without fixing quality backfires. Adoption work includes saying no to features users do not need.

What we refuse to ship
We refuse go-live without named business ownership for adoption. We refuse launches without a feedback path to engineering. We refuse vanity launch events with no follow-up plan.
Is adoption only change management?
It includes change management, but also product design and ops rhythm. Bad UX cannot be trained away.
Can adoption be added later?
Yes, but recovery is harder than starting aligned in discovery. We assess usage data and design a catch-up programme.
How do champions spend their time?
Typically a few hours weekly: answer peer questions, collect examples, join triage. Executives protect that time.
What metrics matter?
Task completion, repeat usage on high-value workflows, escalation rates, user-reported quality and time saved estimates validated with samples — not raw message volume.
Multi-region rollout?
Phased by locale with local champions and translated materials. Discovery sequences regions by readiness and risk.
